# Agency Compression

> Agency compression is the margin and headcount squeeze on medical communications agencies as pharma sponsors adopt AI authoring tools — and the re-sorting of agency value toward judgment work that survives it.

> **Agency compression** is the squeeze now working through medical communications agencies as sponsors adopt AI tooling and re-ask an old question with new leverage: *why does this deliverable cost what it costs?* The compression is real — procurement decks already model agency line items against [one-button authoring](/perspectives/one-button-authoring/) subscriptions — but its mechanism is widely misread. AI doesn't compress agencies uniformly. It compresses the *typing* and reprices the *judgment*.

An agency deliverable bundles two things that were historically inseparable: production (drafting, formatting, referencing, versioning — hours you can see) and judgment (what claim survives review, what the therapeutic area demands, what the client meant, what the signatory will tolerate — hours you can't). Generative tools collapse the price of the first. That's the compression. But the same collapse *raises* the relative value of the second, because the market is suddenly flooded with production-grade content that no one accountable will sign — the [substantiation gap](/perspectives/substantiation-gap/) at industry scale.

So compression forks agency strategy. The losing branch races the button on production price — a race to a margin of zero against a marginal cost of zero. The surviving branch re-founds the agency as a **judgment house with an armory**: senior scientific and editorial judgment, sold at machine speed because every writer is armed with [writer-side AI](/perspectives/writer-side-ai/) — evidence-linked drafting, automated annotation, pre-review before the client ever sees a draft. Same people, different tooling, defensible economics.

The freelance corollary: compression pushes work toward independents faster than toward buttons, because a well-armed freelancer offers the judgment without the overhead. Agencies compete with that or absorb it. Our [field guide](/perspectives/field-guide-2030/) maps how the re-sort plausibly runs through 2030.
